The short answer
Most small B2B businesses don’t have a marketing problem. They have a clarity problem. A marketing strategy that works starts with clear answers to five questions before any marketing is done: what success looks like for your business, who your right clients are, how they find you, why they stay, and what your marketing plan is.
That’s the thinking behind the Growth Optics Framework, a five-lens approach I use with B2B business owners to get clarity first and design second. Once those answers are clear, your marketing can be organised into three Growth Pathways, each matched to how ready a the right type of prospects are to buy. The result is a Marketing Plan that’s realistic, focused and, most importantly, effective.
The long answer
Why isn’t my B2B marketing working?
Small business B2B marketing rarely fails because of a lack of ideas. Most business owners I meet have plenty: video ideas, a newsletter that might go out or might not, a website they have ‘plans’ for and so on.
The problem is that nobody has shown them how to think about their marketing, so the ideas never join up. And they might not even be the RIGHT ideas!
If your business has a marketing strategy problem, then you’ll see these symptoms:
- Activity without direction. You’re posting, networking and emailing, but you couldn’t say which of it is bringing in work.
- Starting and stopping. Marketing happens in bursts when the pipeline looks thin, then stops when you get busy delivering.
- Talking to everyone. Your messages try to appeal to every possible buyer, so they land with none of them.
- Copying what others do. You follow the latest marketing tactic because a guru or a LinkedIn post said it works.
- No written plan. Marketing lives in your head, competing with everything else you’re responsible for.
None of these are tactical problems, so more marketing ‘doing’ won’t fix them. What fixes them is looking at your business through the right lenses, in the right order, before you decide what to do.
What is the Growth Optics Framework?
The Growth Optics Framework is a marketing strategy framework for B2B business owners, that I created based on my experience of working with SMEs for over 20 years. It gives you five Optics, or lenses, to look at your business through. Optics 1 to 4 build clarity. Optic 5 turns that clarity into a plan. By the time you have looked through all five, you can’t help but create a marketing strategy and plan that works.
Optic 1: WHAT. Define your business success
Before you market anything, decide what success actually looks like for your business. Not a generic growth target, but the turnover, the type of work, the number of clients and the life you want the business to give you. Everything else is built on this foundation.
Ask yourself: If the next 12 months went brilliantly, what would success at the end of it really look like for YOU and YOUR business?
Optic 2: WHO. Get intimate with the right clients
This goes deeper than facts and figures about them. It’s about readiness, fit and how your ideal client experiences the problem you solve. The better you know them, the easier it becomes to say the right thing (marketing messages), in the right place (marketing channels), in the right way (marketing tools) and engage their attention.
Ask yourself: Which of my current clients would I clone, and why? What do they all have in common when it comes to their ambitions, values, the problems that I solve for them?
Optic 3: HOW. How you show up and how they find you
This Optic is about visibility, presence and discoverability. It looks at how your business shows up in the market and the real routes clients take to find you, whether that’s referrals, LinkedIn, search, AI assistants or a conversation at a networking event.
Ask yourself: What impression does my business convey in the marketplace? Is it really how I want and need to be known?
Optic 4: WHY. Why they stay in your orbit
Attracting prospects to you is the first step. This Optic looks at retention, loyalty and ongoing relationships: what keeps clients and prospects engaged and connected with you over time, so they become happy clients who buy again and refer others.
Ask yourself: What do I do to stay in touch with people who aren’t buying right now? Is it enough?
Optic 5: PLAN. Plan your Growth Pathways for success
The final Optic brings it all together. The clarity you gained in Optics 1 to 4 is turned into structured, actionable Growth Pathways and a marketing plan you can actually deliver.
Ask yourself: What’s the smallest consistent, most effective, marketing plan I could stick to for a full year?
What are The Growth Pathways?
The Growth Pathways are the three routes that move people from the edge of your market into becoming clients. Each one matches a prospect’s current readiness to buy, so you stop treating everyone the same way.
The model works like an orbit around your business:
- Clients sit at the centre. These are the people actively working with you now.
- Fans sit in the inner orbit. They know, like and trust you, even if they aren’t buying today.
- The outer orbit holds everyone else, at three different stages of readiness. These are your three Growth Pathways.
Growth Pathway | Who they are | What your marketing needs to do |
Perfect Fit | Ready right now. They want you to solve an immediate problem. | Make it easy to say yes: clear offers, proof and a simple next step. |
Almost Fits | Very interested, but no immediate need. Mid-term prospects. | Keep them in your orbit with useful, regular contact until the timing is right. |
Not There Yet | Their business isn’t ready for your solution yet. Long-term prospects. | Educate and build readiness, so you’re the obvious choice when they get there. |
The mistake most small businesses make is to not realise that most people are in ‘Almost Fits’ and ‘Not Three Yet’ so your marketing has to work hard to hold their attention for a long time.
From marketing strategy to marketing plan
As a bare minimum, a good small business marketing plan covers 12 months, is written down, and is realistic about the time and budget you actually have. It needs to be repeatable – you have a rhythm that you know you can stick to
Eg: One LinkedIn video a week; one eshot a fortnight, networking once a week, two hours a week following up leads.
Once you’ve worked through the five Optics, building it becomes far simpler, because you have all your marketing messages in place and know which marketing tools you need to use to reach the RIGHT prospects.
The Growth Optics give you a clarity that is rare in marketing – you know what marketing you need to do, when and why. More importantly – you also know what marketing you DON’T need to do and why it won’t work!
Quick self-check: is your marketing built on clarity?
Tick the statements that are true for your business today. Any gaps show you which Optic to start with.
- I can describe what true success looks like for my business over the next year in one or two sentences. (Optic 1: WHAT)
- I know exactly who my ideal client is, beyond their job title and sector and can describe the marketing that appeals to them. (Optic 2: WHO)
- I am confident that me and my business create the impression I need them to. (Optic 3: HOW)
- I have regular ways of staying in touch with people who aren’t ready to buy yet. (Optic 4: WHY)
- I have a written marketing plan for the next 12 months. (Optic 5: PLAN)
- I know which of my prospects are Perfect Fit, Almost Fits and Not There Yet. (Growth Pathways)
If you ticked fewer than four, you’re not alone. Most business owners I work with start here, and the gaps are exactly where the quickest wins are.
Frequently asked questions
What is the difference between a marketing strategy and a marketing plan?
A marketing strategy is the thinking: who you serve, what success looks like and how you'll win clients. A marketing plan is the doing: the specific activities, dates and budget that deliver the strategy. In the Growth Optics Framework, Optics 1 to 4 build the strategy and Optic 5 turns it into the plan.
How do I create a marketing strategy for a small B2B business?
Start with clarity, not tactics. Define what success means for your business, get to know your ideal client in depth, understand how clients find you and why they stay, then organise your activity into Growth Pathways based on how ready each prospect is to buy.
How much time should a small business owner spend on marketing?
There is no single right answer, but consistency matters more than volume. A small amount of focused time every week, tied to a written plan, will outperform occasional bursts of activity. Build your plan around the time you genuinely have.
Why does my marketing feel scattered?
Usually because activities have been chosen one at a time, without a framework connecting them. When every activity is linked to a clear goal and a specific Growth Pathway, your marketing starts to work as one system rather than a list of jobs.
Do I need a marketing consultant, or can I do it myself?
Both can work. Some owners want the strategy work done for them by an experienced consultant and have the budget for that; that’s why I offer consultancy.
Other B2B Business Owners want to build their own marketing expertise, because truly understanding marketing makes them a better leader of their business. The Growth Optics course is excellent for this.
